How Are Overdue Invoices Different from Bad Debt?
2026-01-20
If you're handling an invoice that's one day past due the same way you handle one that's gone unanswered for two months, your collection rate will drop and relationships will suffer. These two states aren't just different in name — they call for completely different approaches.
Overdue (1–30 days) begins the day after the due date. Most of the time, it's not malicious — it's just the approver's queue, month-end closing, or vacation schedules. There's only one thing to do at this stage: make the invoice visible again. Keep the tone neutral and the message short. Something like "Just resending the invoice link I sent last week" is enough. Coming on strong at this stage won't speed up collection — it'll just cost you the next contract.
Bad debt (30+ days) is a different animal. Past this point, the delay is less likely to be one person's oversight and more likely to reflect the client's cash position or internal process issues. At this stage, escalate from verbal to written communication, and from the individual contact to the approval chain. If your contract includes a late-payment interest clause, this is when to invoke it — and proposing alternatives like partial payment or an installment schedule upfront typically recovers more in total than holding out for the full amount.
The cash flow perspective differs significantly too. Amounts in the overdue stage can still reasonably be planned as "money coming in soon." Once something enters bad debt status, it's safer to classify it as money that may never arrive and exclude it from next month's spending plans. Skip this distinction, and you'll keep running into situations where the books show a profit but the bank account is empty.
In short — the 30-day mark determines who receives the message, what tone to use, and whether to count that money in your plans. Simply managing these two stages separately can noticeably shorten your average collection time. If you're using automatic reminders, set gentle notifications at 3, 7, and 14-day intervals for the overdue stage, and switch to separate formal documentation once an invoice crosses into bad debt.
